Case packing often demands a product-specific gripping layout. That does not necessarily mean every project needs a completely new vacuum gripper.
Case packing has quietly trained the industry to accept something that rarely gets questioned. A new product means a different gripping layout. Before long, that also means another vacuum gripper. It is a sequence that has become so familiar that most projects simply move forward without stopping to ask whether the entire gripper really needs to change with the application.
That is not because engineers are taking shortcuts. Quite the opposite. Different products need different support, gripping patterns, and robot approaches, so the gripping layout should always follow the application. That is where the handling challenge is solved, and where engineering creates the most value.
Once the handling concept has been agreed, the work often shifts in a different direction. The challenge is no longer deciding how the product should be picked. It becomes turning that layout into a gripper that fits within the available space, integrates with the robot, and remains practical to build, adjust and maintain throughout its life.
A few cup positions move during testing because the product needs support in a slightly different place. The robot approach changes slightly to avoid a carton flap. A layout adjustment that looked minor on paper now affects the supporting structure, the vacuum routing, or the surrounding assembly. The handling challenge has barely changed, yet the engineering effort expands well beyond it.
Where does the custom engineering begin to spread?
Those moments are easy to overlook because each decision is perfectly reasonable. The layout changes because the application changes. The supporting structure follows the layout, and the vacuum routing follows the structure. Before long, the project is no longer only about refining how the product should be handled. It has become another complete gripper design.
The handling challenge and the surrounding gripper usually evolve together, so they begin to feel like one engineering task. A new layout changes the structure, the structure changes the vacuum routing, and the complete gripper follows. Yet, the layouts may be genuinely different while much of the surrounding engineering continues to solve the same familiar problems. The application should dictate how the product is picked. It does not necessarily have to dictate how the rest of the gripper is built.
Are we redesigning more than we need to?
When the layout and the surrounding gripper are engineered as one custom assembly, even a modest change can send parts of the design back for review. A revised carton size or robot approach may require more than moving the gripping points. The complete gripper has to be checked again, extending the engineering work well beyond the change that triggered it.
None of that work is unnecessary if the application genuinely demands it. In fact, those refinements are often what make the application more reliable. The difficulty is that the project leaves very little room to change one part without revisiting the rest.
That is the assumption we kept coming back to. The question is not whether case packing requires custom engineering. It is whether every part of the gripper needs to be custom-engineered again for each application.

The gripping layout still belongs to the application. The product determines where it should be picked, supported, and placed, and those decisions remain exactly where they should be, with the engineer.
Rather than rebuilding the surrounding architecture for every new gripping arrangement, engineers build the gripper from modular components that create both the structure and the vacuum path. The application continues to define the gripping layout, while less of the surrounding engineering has to begin again from scratch.
A different way to approach the next project
Every new case packing application will bring its own constraints. Different products will continue to need different gripping layouts, different support, and different robot approaches. Those are the engineering decisions that make the application work, and they should never be compromised.
A modular architecture does not remove the need for application engineering. It changes where that engineering is invested. The next case packing project will almost certainly need a different gripping layout. Whether it also needs another completely custom gripper is worth questioning before the engineering begins.
